Investor Hell Yes Test
A pre-fundraise filter: define what would make the next round a hell yes — for your investors, the market and yourselves — before you open a single data room.
Run this months before you plan to raise, not the week you start. For most venture-backed companies the next funding round is the next big milestone — the bar the whole company is building toward — so this test does double duty: it tells you whether a raise is winnable, and it hands you the concrete target your quarterly goals should cascade from.
Three answers, one bar
Ask your existing investors — independently
One question, one investor at a time: "What would make our next round a hell yes for you?" Independently matters — asked together they converge; asked apart they tell you what they actually believe.
Ask the market
Look at the last five raises by your closest peers: what traction, what efficiency, what story did the round actually clear at? That's the bar as the market sees it, not as your deck wishes it.
Ask yourselves
You and your cofounder each write your own hell-yes definition before comparing. If your two answers differ wildly, that's a finding worth an afternoon.
Fold it into one concrete bar
Turn the three views into numbers you'd know unambiguously if you hit.
“10,000 paying users, strong activation, CAC under €30 — with revenue per head that looks like the future.”
Decide
Three honest outcomes: raise now, build to the bar first, or don't raise at all. Reaching the bar without new capital is not a consolation prize — it's the strongest negotiating position there is.
The bar you just defined is your next milestone. Work backwards from it: cascade it into OKRs so every team can see how this quarter's work moves the company toward a round that's a hell yes rather than a maybe.
The test has a second life mid-raise. When an investor passes, don't accept "wrong stage" or "needs more traction" — ask: "What three things would have had to be different for this to go from a no to a hell yes?" Every answer sharpens the bar for the next conversation.
