Leadership Hats
Choose the right leadership mode for the person and situation instead of defaulting to advice, control or rescue.
Purpose
Improve conversation quality and reduce dependency by naming the right hat before you speak.
When to use it
Use before or after important conversations, especially when a founder is frustrated or over-functioning.
How it works
| Hat | The move | When to wear it |
|---|---|---|
| Coach | "What do you think?" — ask awesome questions, stay curious, help them reach their own answer | A smart employee who wants to grow — never when something is on fire |
| Mentor | Share your experience: advice, guidance, recommendations | They face something you have genuinely lived through before |
| Empower | Co-create goals and build the systems for success and accountability together | Handing over an outcome, not a task |
| Manager | Set expectations, run the formal stuff, and sometimes say no | Performance reviews, salaries, vacations and sick days — and holding the line |
There is no right or wrong management style — direct or collaborative can both work. The skill is the mid-conversation check: "Which manager hat am I wearing right now — and which one does this moment actually need?" If the production server is down, the coaching hat goes back on the shelf: "how do you feel about this?" is not the move.
- Name which hat you wore.
- Check which hat the moment actually needed.
- Align on the hat before the next conversation.
Coaching questions
- What hat were you wearing in that conversation?
- What hat did the situation actually need?
- Were you coaching, mentoring, managing, empowering or rescuing?
- Did they know what kind of conversation this was?
- What would change if you named the hat upfront?
- Where is your default hat creating dependency?
